Challenges of the mission
Client context
Our customer won a new 5-year contract to support its client's international development. The start-up of this new flow generated a number of difficulties, offset in particular by the presence of many temporary staff.
The existing team would like to be supported in their quest for greater performance and peace of mind, knowing that new destinations will be added, which will increase volumes.
The major challenges are the following:
- Control flows and surface areas
- Improving efficiency
- Guarantee safety
- Make the process robust before considering automation
Support put into place
The first step in a project of this kind is to make those involved aware of the potential.
We therefore kicked off with an analysis phase, which revealed that there was a lot of handling of parcels, a lot of moving around etc. We then worked with the team in the field to build a physical organization that would minimize the number of handling operations and movements, and prevent forklift operators and pedestrians from working in the same area. We used principles such as “sort as soon as possible” and “touch only once” to develop this organization.
We then implemented it and carried out runs to test, adjust and validate the organization and its results.
In addition to this physical organization, we worked on synchronizing with the administrative departments in charge of booking planes for goods or managing transport with the producer. This synchronization involves daily inter-departmental routines to anticipate and organize the day's flows.
